Explainability Is Not Optional in High-Stakes AI

Regulatory pressure and board-level oversight are making model explainability a hard engineering requirement — not a nice-to-have.

For years, explainability was treated as a UX concern. You added it to give users confidence, not because the system required it. That framing is now obsolete. In every regulated industry — financial services, healthcare, insurance, critical infrastructure — model explainability has become a compliance requirement with real legal exposure attached.

What Changed

The shift happened along three axes simultaneously: regulators started issuing specific guidance on algorithmic accountability, board-level risk committees started asking questions about AI decision systems that legal teams couldn't answer, and class-action litigation established that 'the model said so' is not a defensible explanation.

The Engineering Requirements

  • Every decision must be traceable to the specific feature values and weights that produced it.
  • Explanations must be human-readable and correct — not approximate post-hoc rationalizations.
  • The explanation system must be auditable independently of the model itself.
  • Explanation latency must be compatible with real-time decision requirements.

This is a hard constraint set. SHAP and LIME work well for post-hoc analysis but don't satisfy real-time auditability requirements. Inherently interpretable models — decision trees, linear models, rule systems — satisfy auditability but often underperform on complex tasks. The practical answer is a hybrid architecture: high-performance models with a parallel explanation layer that generates auditable rationales for every decision.
